# Drives migration and lifecycle support for a dyehouse

> Obsolete drive replacement across a dyeing and finishing plant, followed by a standing spares and support agreement.

A dyeing and finishing plant runs on motors: dye vessels, winches, stenters, dryers, each with a variable-speed drive setting how it turns. When a drive generation goes out of production, every one of those machines becomes a spare-part problem at the same time.

GANI replaced the obsolete drives across the plant, machine by machine, keeping the machines and the process and renewing the part that had become unobtainable. Where a drive replacement changed a parameter or an interface, the machine was set up and proven again rather than left to the operator to discover.

What followed is the part that matters longer: a standing spares and support agreement. The plant now holds an agreed stock of tested exchange units and has a named route for support, so the next failure is a swap rather than a search.

## Starting point

A textile finisher ran dozens of obsolete drives across dyeing and stenter lines, cannibalizing scrapped machines for spares. A single drive failure on the stenter stopped the whole finishing sequence, and no local partner would touch the mixed installed base.

A mixed, partly undocumented drive population across three halls, with failures handled ad hoc from a shelf of used units.

## What we need from you

- Access for a plant-wide drives survey
- Machine list with criticality ranking from production
- Maintenance history and failure log
- Annual shutdown calendar

## Our scope

- Survey and register of the installed drive population
- Migration plan by criticality, packaged into shutdown windows
- Drive replacements with parameter sets documented per machine
- Critical-spares stock defined and held under agreement
- Standing support agreement with agreed response times

## Outcome

- Migration of the critical machines completed inside planned shutdowns
- Documented parameter baseline established per machine
- Critical spares held in stock under the agreement
- Failure handling moved from cannibalization to managed exchange
